The Real Price of Deployment Fear 📉

The Hidden Costs Nobody Talks About 💸

Hi Mailwal,

Yesterday I talked about deployment fear and what it feels like to work on a team without reliable tests.

Today I want to show you what that actually costs.

Because the pain isn't just emotional - it's expensive.

Cost #1: The slow feedback loop

Your CI pipeline takes 20 minutes to run.

Your team of 5 developers pushes code 5 times per day each. That's 25 builds × 20 minutes = 500 minutes of waiting.

500 minutes = 8.3 hours of collective waiting per day. Every single day.

Over a year, that's 2,000+ hours of developer time spent watching build pipelines instead of writing code.

At €100/hour average loaded cost, that's €200,000 annually in waiting time alone.

And that assumes nobody re-runs failed builds.

f your tests are flaky and developers re-run the same build 2-3 times to get it to pass?

Double or triple that cost.

Cost #2: Weekend production incidents

Let's say your team ships a bug to production once a month that could have been caught by proper tests.

Here's what happens:
  • 2 developers spend 4 hours each investigating (8 hours)
  • 1 developer spends 3 hours fixing (3 hours)
  • QA spends 2 hours verifying (2 hours)
  • Deploy happens outside normal hours (stress + potential overtime)
That's 13 hours minimum at €100/hour = €1,300 per incident.

Once a month = €15,600 per year.

And that assumes:
  • The bug is caught within hours (not days)
  • No revenue loss from downtime
  • No customer support overhead
  • No damage to reputation
  • No compliance or security implications
A single serious production incident can cost 10x-100x that amount.

Cost #3: The refactoring paralysis

When you don't trust your tests, you're afraid to refactor.
Technical debt accumulates.

That messy service class stays messy. The duplicated logic stays duplicated. The poorly named variables stay poorly named.

Because changing anything is risky when your tests don't give you confidence.

Over time, this compounds:
  • New features take longer to implement
  • Onboarding new developers becomes harder
  • The codebase becomes harder to reason about
  • Developer satisfaction drops
I've seen teams literally rewrite entire applications because the code was "untouchable" - too risky to refactor without proper test coverage.

Those rewrites? Easily €500,000+ in engineering time.

Cost #4: The morale drain

This one's harder to quantify, but it might be the most expensive.
When developers don't trust their tests:
  • They dread deployment days
  • They second-guess every change
  • They lose confidence in their work
  • They burn out from constant firefighting
Good developers leave teams where they can't ship with confidence.

Replacing a senior developer costs 6-12 months of their salary in recruiting, ramping up, and lost productivity.

Now add it all up

  • Slow CI: €200,000/year
  • Production incidents: €15,600/year (conservative)
  • Refactoring paralysis: Incalculable but massive
  • Morale and turnover: €50,000+ per lost developer
We're looking at €250,000+ per year in direct, measurable costs, plus all the indirect costs that don't show up on a spreadsheet.

The Alternative

What if your test suite ran in 3 minutes instead of 20?

What if your tests actually caught bugs before production?

What if you could refactor with confidence?

What if deployment day wasn't anxiety day?

The investment to get there is a fraction of what you're currently losing.

Tomorrow, I'm going to show you the first major technique I use with teams to start fixing this: test slicing. It's the single biggest win for Spring Boot test performance.

PS: When I show teams these numbers, the response is always the same: "We need to fix this now." If you want to skip ahead and see the complete solution, check out this.

Joyful testing,
Philip
