Why AI Agent Costs Grow Faster Than You Expect
How to Measure and Reduce the Cost of AI Workflows
How to control token usage, retries and hidden costs before scaling AI agents.

Can enterprises prove the value of their AI spend?
In the first State of Tokenomics report, 43% of organizations cited proving AI value as a top challenge. Just 7% pointed to cost and pricing complexity.
The findings reveal a shift in enterprise AI economics. Tracking token consumption and costs is only part of the picture. FinOps teams also need to understand who's driving that spend, what it's producing, and which investments are worth scaling.
Our blog breaks down five key findings from the State of Tokenomics report, including:
✓ Why cost visibility doesn't equal ROI and what it takes to connect AI spend to business outcomes
✓ How clear ownership and accountability affect an organization's ability to demonstrate value
✓ Why greater transparency and financial guardrails matter more than simply lowering AI costs
See what the data reveals about the future of FinOps for AI.
AI AGENT ECONOMICS
A Short Guide to Agent Economics. Understanding your Agent’s Costs
A cheap AI demo can turn into a costly service without any change in model prices. Abhishek Shivkumar explains a key cause: agents keep sending earlier instructions, files, and results back to the model.
As a task takes more steps, the bill can grow much faster than the step count.
To keep costs in check:
Track spending by task, user, and customer account, including retries and human review.
Check slow, costly tasks—not just averages—and test forecasts with real inputs.
Reuse saved input where possible, trim old context, and load tools only when needed.
Use smaller models for simple work, but check whether failed attempts erase the savings.
Set firm spending and step limits so failed tasks cannot keep retrying.
For invoice processing, measure the full cost of a correctly handled invoice, including staff checks. Compare that with today’s process before scaling up.
Lower model rates help, but agent design and task success determine the real bill.
AI PROVIDERS
OpenAI Decisions API cuts prompt costs; Claude Code trims idle token use
OpenAI
Decisions API is now generally available with gpt-6-luna. It lets you ask up to 400 questions per request. Shared input caching lowers prompt costs when questions use the same context.
New Admin Console analytics for ChatGPT Enterprise and Edu add by-user usage exports and separate reports for GPTs and Projects. You can see who uses what.
GPT-6.1 Terra is now in ChatGPT Work, Codex, and the API. It is fast and good at computer use. Usage limits stay the same, and admins can control who gets access.
Anthropic
Claude Code now summarizes idle long chats. When the prompt cache expires, it reuses the summary instead of the full 200K+ token chat. This helps save tokens.
Claude Code gives clearer usage-limit messages and better OpenTelemetry reports. It's easier to track limits, effort levels, and MCP server use.
Gemini Enterprise now supports the Brazil region. Data stays in the country, and machine learning runs there too. This helps with rules and workload placement.
xAI
Grok Bot can now find unused subscriptions and watch subscription prices. It can also cancel plans after you confirm. This helps cut waste and recurring spend.
Grok Bot adds route-traffic usage visibility. It helps you see spend and keep control. It also adds higher routine execution limits.
Grok Bot adds Vault payment controls and enterprise audit logs for trusted CA certificate changes. This gives better governance visibility.

AI COST OPTIMIZATION
Get Started Tokenomics. How to get started
Your AI bill can grow when each task uses a costly model or reads more text than it needs. Dieter Matzion’s “Get Started Tokenomics” offers a practical way to bring that spend under control.
Start with your biggest AI costs. Track which models teams use, how many tokens they consume, what they cost, and who uses them.
Then ask whether the work brings enough business value to justify how the system is built.
Five ways to cut waste:
Use lower-cost models for simple tasks, and stronger models when the work needs them.
Set clear task rules and limits on how much text to read.
Sum up files one at a time, then combine those short versions.
Reuse saved results and group work where it makes sense.
Share task guides so teams get consistent results without adding extra text.
For example, a short meeting recap may not need the same model as a hard research task. Set budgets and stop rules, then check again as use grows.
The goal is useful AI work at a cost its value can support.

AI UNIT ECONOMICS
From Token Spend to Business Value
In “From Token Spend to Business Value”, Priyam Shah explains why FinOps teams should track the full cost of useful work, not just model fees.
An invoice assistant shows the gap.
In the article’s made-up monthly example, model use costs $200, tools and systems cost $100, and review and fixes cost $600.
With 300 accepted cases, each case costs $3, not the $0.67 that model fees alone suggest.
For your next AI cost review:
- Define success before comparing prices, and count human fixes.
- Link costs to the task, team, model, and result.
- Plan for a range of costs, including rare, costly cases.
- Test cheaper models against the same quality standard.
Include hardware, staff time, and upkeep when assessing self-hosting or training.
Set clear rules for what happens when a task hits its budget limit.
Then ask whether the completed work cuts delays, prevents errors, or helps customers enough to justify its cost.
Find the useful results, not just the lowest bill.
AI INFRASTRUCTURE
Bigger Budget, Same Problem: Why Data and AI Costs Outrun the Value
Teams need to cut the work behind the bill, not just seek lower rates. Free software can still carry high costs for servers, storage, and GPUs.
Common waste includes idle machines, repeat job runs, and full data reloads when only a few rows changed.
The author suggests four steps:
Give each job and resource a clear owner, and show teams what their work costs.
Stop idle resources, schedule test systems, and match capacity to demand.
Process only changed data, reduce needless scans, and use the smallest AI model that meets quality needs.
Track cost per result with finance and engineering, and make cost rules automatic.
Think of a nightly report: a lower hourly rate helps, but using fewer compute hours may save more.
Quick fixes can show up on the next bill; deeper changes may take a quarter or two.
The goal is not always a smaller bill, it is more value for each dollar spent.
🎖️ MENTION OF HONOUR
One $299 Customer Was Burning $1,840 a Month in AI
A customer can love your AI tool and still cost you more than they pay.
This is an example where a $299 monthly plan runs up $1,840 in Amazon Bedrock costs.
The numbers are illustrative, but the risk is clear: a total cloud bill can hide losses on single accounts.
The fix has three parts:
- Track costs by product or plan with Bedrock application inference profiles and cost tags.
- Add customer and feature IDs to each model request, then use logs to work out each customer’s cost.
- Use a live budget check in DynamoDB to reserve funds before each call and return any unused amount afterward.
AWS Budgets alone cannot enforce a live cap for one customer in a shared app.
The article also shows how fewer repeat calls, prompt caching, and batch jobs can cut waste. Count search, storage, tools, and logs too—not just model fees.
For your next pricing review, set an AI allowance for each plan, warn customers at 80%, and define what happens at the limit.
Protect profit by linking each customer’s AI use to both their bill and a clear spending limit.
